How to Calculate Liquidation Resale Margins

A liquidation lot can look profitable at $4 per unit and still lose money after freight, marketplace fees, damaged goods, and slow-moving SKUs take their share. To calculate liquidation resale margins correctly, buyers need to price the entire deal, not just compare the supplier’s unit cost with a retail price found online.
For wholesale buyers, importers, discount stores, and e-commerce resellers, margin is the first filter. It tells you whether a lot deserves a closer inspection, a lower offer, or a fast pass. The goal is not to chase the biggest advertised discount. The goal is to buy inventory that turns into cash at a predictable profit.
Start With Landed Cost, Not Purchase Price
The purchase price is only one line in the calculation. Your true cost is the landed cost: every dollar required to get sellable inventory into your warehouse, store, or fulfillment operation.
Use this formula:
Landed cost per sellable unit = Total acquisition cost ÷ Expected sellable units
Total acquisition cost includes the lot price, supplier handling charges, freight, insurance, customs duties, brokerage, unloading, pallet storage, and any preparation needed before resale. Depending on the category, preparation can include testing electronics, sorting apparel by size, cleaning returns, replacing packaging, or assembling products.
Expected sellable units matter just as much. A lot may contain 10,000 units, but if 6% are damaged, incomplete, expired, prohibited from resale, or not worth listing, your cost must be divided by 9,400 units, not 10,000. That difference can erase a margin that looked attractive on a supplier sheet.
For example, assume you buy 2,000 units of branded household goods for $10,000. Freight, customs, receiving, and sorting add $2,400. You expect 100 units to be unsellable. Your landed cost is not $5.00 per unit. It is $12,400 divided by 1,900 sellable units, or $6.53 per sellable unit.
That $6.53 is the number your resale plan must beat.
Calculate Liquidation Resale Margins by Channel
A resale margin changes with the sales channel. Selling a case lot to a regional discount chain is different from selling individual units through a marketplace. The same product can produce a lower percentage margin in wholesale but deliver faster turnover and lower labor costs. Retail and e-commerce may create more revenue per unit, but they also bring fees, customer service, returns, advertising, and slower cash conversion.
Use the gross margin formula for each channel:
Gross margin % = (Net sales price - Landed cost per unit) ÷ Net sales price × 100
The key phrase is net sales price. Do not use the listed price. Use what you actually keep after discounts, platform fees, payment fees, commissions, shipping subsidies, and expected returns.
Suppose the household item above sells for $12.99 online. After a 15% marketplace fee, $1.20 in fulfillment and packaging, and an average discount or return allowance of $0.80, net sales are $9.04. With a landed cost of $6.53, the gross profit is $2.51 per unit. That is a 27.8% gross margin, not the 49.7% margin suggested by comparing $6.53 with the shelf price.
If the same item can move to a discount retailer at $9.25 per unit with no individual fulfillment, no marketplace fee, and a $0.30 outbound handling cost, your net sales are $8.95. Gross profit is $2.42 per unit, or 27%. The percentage is similar, but the wholesale deal may be operationally stronger if it clears 1,000 units in one transaction.
A good buyer evaluates both margin and speed. A 22% margin that turns in 30 days can be better than a 40% margin tied up for six months.
Build a Realistic Recovery Rate
Not every SKU in a mixed lot will sell at the same price, and not every unit will sell at all. This is where many liquidation buyers overvalue inventory. They calculate from the best products in the manifest and ignore the slow, low-value, or questionable remainder.
Create a recovery-rate forecast by grouping the inventory into practical selling bands: fast sellers at normal market price, average sellers requiring a discount, clearance inventory, and non-recoverable units. Then estimate revenue from each group.
If 60% of a lot should sell at $15 net, 25% at $9 net, 10% at $4 net, and 5% produces no recovery, the average net recovery is not $15. It is $11.40 per original unit. That blended number is what should be compared with your full landed cost.
Category condition changes the forecast. New, shelf-pull, overstock, customer return, untested, salvage, and mixed-condition goods require different assumptions. Branded apparel may have high resale value but lose margin through missing sizes and seasonal demand. Consumer electronics can command strong prices but require testing and carry higher return risk. Tools, cookware, and household goods often move steadily, yet bulky cartons can make freight a larger part of the cost.
Include the Costs Buyers Most Often Miss
The missed costs are usually not dramatic one by one. Together, they decide whether the deal works. Before placing an offer, account for at least these operating costs:
- inbound freight, fuel surcharges, insurance, duties, and customs clearance;
- pallet receiving, unloading, storage, sorting, and inventory counting;
- testing, repair, relabeling, repacking, photography, and listing labor;
- marketplace commissions, payment processing, fulfillment, outbound shipping, and advertising;
- returns, chargebacks, customer claims, shrinkage, and clearance markdowns.
The right allowance depends on your operation. A retailer with stores and existing staff may process a pallet more cheaply than a new online seller paying third parties for each touch. An importer may have favorable freight rates but face duties or compliance requirements that domestic buyers do not. There is no universal expense percentage. Use your own recent orders wherever possible.
Set a Minimum Margin Before You Buy
A minimum margin protects you from emotional buying. Liquidation inventory moves quickly, especially recognizable brands and ready-to-resell categories. That urgency is real, but it should not replace a buying rule.
Many resellers set separate targets by channel. A wholesale exit may be acceptable at a lower margin because the order is larger and cash arrives quickly. Single-unit e-commerce generally needs a higher margin to cover handling, returns, and demand volatility. Inventory with uncertain condition deserves an additional risk buffer even if the advertised discount is deep.
Your minimum should also reflect cash flow. If a $50,000 lot produces a projected $15,000 gross profit but takes nine months to sell, it may block better opportunities. Compare expected gross profit with the capital required and the expected sell-through period. Fast turns allow you to buy again. Slow turns increase storage costs and expose you to price drops.
A practical decision rule is simple: do not buy based on upside alone. Buy only when the conservative case still meets your minimum return. Use lower selling prices, higher costs, and a realistic unsellable rate in the first calculation. If the deal only works under perfect conditions, it does not work.
Price the Lot Before You Negotiate
Once you know your expected net recovery, you can calculate a maximum purchase price instead of guessing.
Maximum lot cost = Expected net recovery - All non-purchase costs - Required profit
Assume a mixed lot has expected net recovery of $38,000. Freight, duties, receiving, and resale costs total $9,000. You require at least $10,000 gross profit to justify the capital and work. Your maximum purchase price is $19,000. If the supplier asks $25,000, you need either a better sales plan, lower logistics costs, stronger evidence of condition, or a lower offer.
This approach changes the negotiation. You are not saying a deal feels expensive. You know the number that keeps your operation profitable.
When evaluating international stock, ask for the data that affects the calculation: unit quantity, product mix, condition, origin, carton or pallet count, dimensions, available documentation, and loading terms. A clear manifest improves confidence, but it does not eliminate verification. For large orders, review sample units, photos, packing details, and brand restrictions before committing.
